Most of the growth problems I get called into are not campaign problems. The campaign is usually fine. What breaks is underneath it: a CRM nobody quite trusts, lifecycle stages that mean four different things to four different people, routing that quietly drops the leads you most wanted, reporting that cannot tell you which channel actually paid for itself.

So I start there. Make the plumbing honest, and the plays you run on top of it become worth running, and the numbers you judge them by become worth believing. That order is the whole philosophy. These four principles are how it shows up week to week.

AI is a layer on your revenue system, not a replacement for one

There is a lot of noise in this market, and plenty of people will sell you agents before anyone has looked at your data model. I work the other way round. The difference is not philosophical, it shows up in whether the thing still works in month six.

So here is the stance, stated plainly. RevOps first. AI fourth. It never moves up the order, and it comes back out if it cannot hold its place. The rail below is the exact sequence I work in, and nothing skips a step.

  1. Get the data honest

    RevOps, before anything else

    Objects, stages, ownership and attribution mean one thing each.

    Nothing AI-shaped happens here. This is the data model, the lifecycle and the routing, done until the numbers stop contradicting each other. A model pointed at messy data gives you confident nonsense, faster.

  2. Write the process down

    Rules before models

    If a rule does the job, I write the rule.

    Most of what gets sold as AI is a routing rule, a scoring threshold or a workflow somebody never bothered to define. Those are cheaper to run, easier to audit and they do not drift. They get written first, so that whatever is left over is the honest case for a model.

  3. Layer AI where it beats the rule

    AI goes in where it clearly beats a rule, and nowhere else.

    Scoring that ranks the accounts worth a call, routing that reaches the right owner in seconds, and a fast first pass on copy and reporting. Each one goes in against a named job, on top of a data model that can already answer for itself.

  4. Measure it, or take it out

    Same scrutiny as everything else

    Same reporting, same scrutiny.

    The AI layer is a line item like any other. It reports into the same dashboards, gets read at the same review, and if it is not moving pipeline it comes back out. That is the part the tool-first pitch never offers you.

    The through-line The order is the product. Change it and you get a demo that impresses in the room and quietly corrupts your reporting for the rest of the year.

Tool-first The AI agency pitch

  • Starts from the tool. An agent gets bolted onto whatever is already in the CRM, including the parts that are wrong.
  • Optimises for the demo. It looks convincing in the room, and nobody checks what it did to your reporting afterwards.
  • Leaves the clean-up with you. When the output drifts, the fix lands back on a team that did not build it.

RevOps-first How I work

  • Starts from the data. Objects, stages, ownership and attribution get honest first, so a model has something true to work from.
  • Used only where it earns the place. If a rule does the job, I write the rule. AI goes in where it clearly beats one, and nowhere else.
  • Measured like every other line item. Same reporting, same scrutiny. If it is not moving pipeline, it comes back out.

  • Routing. Every lead reaches the right owner in seconds, with no manual triage.
  • Draft support. A fast first pass on copy and reporting for you to sharpen.

Where people lead

  • Positioning and strategy. The calls that set direction and need real judgement.
  • Relationships. The high-stakes conversations a buyer actually remembers.
  • The final call. What ships to your pipeline stays a human decision.

Campaigns change. Systems compound.

A clever campaign spikes for a month, then fades. The routing, the data model, the scoring you build once keep working in the background long after that campaign is gone. That is where the return compounds.
