Most of the time this is a definitions problem wearing a data problem’s clothes. The same account logged three ways, a lead sitting unrouted over the weekend, a stage that reads differently in marketing and in sales. Here is the shift I build toward.

The five categories the support falls into

  • Demand and Lead Generation. The top of the engine, built so a lead arrives with enough context for someone to act on it the same day.
  • Marketing-Sales Automations. The workflows that move a record between the two teams without anyone re-keying it or chasing a hand-off.
  • Full funnel Acquisition Campaigns. Campaigns run against the same stage definitions the CRM uses, so the reporting adds up end to end.
  • Optimization iterations. A standing cycle of small changes read against live data, rather than one rebuild a year.

Governance doc

How the system stays clean once I step back: naming conventions, who is allowed to create fields, what gets reviewed each quarter, and who signs it off.

  • Written before it is built. Every rule is agreed on paper first, so what ends up in the CRM is a record of a decision your team made, not one I made on your behalf.
  • Handed over in full. The map, the definitions and the governance doc are yours to keep and edit, so the system holds together long after I step back.

Why it matters

Once the records agree, the weekly forecast review changes character. The argument about whose number is right just ends, and the hour goes into deciding what to do about it. Clean data is quiet: you only notice it when a hand-off lands cleanly and a board meeting runs without a single ‘let me check that number’.
